How We Work
Core operating model for every project

WorkinX delivers AI-powered Amazon creative services for agency partners on a white-label basis. Your dedicated PM is the single point of contact throughout every project. All communication, file delivery, and feedback flows through them. Designers and writers do not communicate externally.

Core Principle

The PM is the single point of contact at all times. Every status change in ClickUp must be logged within 24 hours of it happening.

What We Need at Project Start
All assets must be submitted before execution begins
Required Assets
  • Brand Guidelines — logo files, colour codes, approved fonts, brand do's & don'ts
  • Creative Brief — campaign goals, key messages, USPs, target audience
  • Live ASIN link or current listing screenshots
  • Product photography (if available)
  • Reference designs, competitor examples, brand context
Missing Asset Protocol
  • PM messages agency via ClickUp with specific list of missing items
  • Status → ASSETS NEEDED
  • Set 24-hour follow-up reminder in ClickUp
  • No response in 24 hrs → second message + escalate to PM Lead
  • Assets received → move to IN PROCESS, assign writer + designer
⚠ AI Photography Flag — Critical

If brand has NO product photography: (1) inform agency in writing that AI photography will be used, (2) add 2 working days to deadline, (3) tag task with [AI PHOTO] in ClickUp, (4) confirm agency acknowledgement before proceeding.

Hour Overrun Rule

Flag BEFORE the overrun happens. PM adds ClickUp comment: reason + estimated additional hours. PM Lead approves before work continues beyond budget.

Days 3–5 from asset receipt · non-negotiable deadline
Wireframe Must Include
  • Image-by-image breakdown for listing (which message on which image)
  • A+ content module layout and copy direction
  • Key headlines and sub-copy for each section
  • Hero image concept and lifestyle direction
  • Tone, visual mood, and design rationale
  • Notes on photography gaps or AI photo approach
Delivery Protocol
  • PM shares wireframe doc + Loom walkthrough video with agency
  • PM sends ClickUp message tagging agency contact with summary
  • Status moves to: CONTENT REVIEW
  • Agency has 24–48 hours to review and respond
  • If approved → CONTENT LINK APPROVED → Design begins immediately
⚠ Content Locked After Milestone 1 Approval

Content change requests will NOT be accepted after approval. Design does NOT begin until CONTENT LINK APPROVED status is set. If agency delays beyond 48 hours, the delay is their responsibility — timeline shifts forward.

  • All assets sourced from approved brand guidelines only
  • Log hours against task as work progresses

Internal QC Checklist — Mandatory Before External Delivery

  • All copy matches the approved wireframe — no missing text, no typos
  • Brand colours, fonts, and logo usage correct per brand guidelines
  • Image resolution and dimensions meet platform requirements
  • No visual inconsistencies between images (style, lighting, tone)
  • Mobile sizing — all text legible at 300×300px preview
  • File naming follows the agreed convention
Internal Review Rule

If QC flags changes: designer fixes within the same working day. Only after PM signs off does the task move to CLIENT REVIEW. Internal fixes are NOT counted as revision rounds.

Revision Tracking in ClickUp — Mandatory

Every round MUST be logged with tags: [R1-AGENCY], [R2-CLIENT], [R3-CLIENT]. Note who provided feedback, what type, and date received. Failure to log = inability to enforce the revision limit.

Feedback Window Policy

Every milestone delivery comes with a 48-hour feedback window. If delayed: (1) project moves to back of active queue, (2) other active projects take priority, (3) timeline recalculated from when feedback arrives. Enforced without exception.

Phase 4 — Project Closure
Approval, on hold, and rejection handling
Approval & Closure
  • Agency confirms final approval → status: APPROVED
  • PM conducts final file audit — all files uploaded, named correctly, accessible
  • PM logs total hours used vs. budget in ClickUp
  • If hours exceeded budget, PM adds reason note before closing
  • PM marks task as Done in ClickUp
On Hold & Rejections
  • ON HOLD: PM logs reason + date, sets 5-working-day follow-up reminder
  • REJECTIONS: PM logs rejection reason in full, escalates to PM Lead + creative lead
  • Resolution path agreed before any rework begins
  • Rework beyond revision limit reviewed for out-of-scope billing

Core Rule

All project communication happens in ClickUp — not email or WhatsApp unless agreed. PM responds within 2 business hours during working hours. Every delivery comes with a PM summary of what was done, why, and what comes next.

Every Internal Message Must Include
  • What has been done / delivered
  • The thought process and decisions made
  • Anything that was NOT addressed — and why
  • What the next step is and who owns it
What Good Feedback Looks Like
  • Which image or module the change relates to (e.g. 'Image 3', 'A+ Module 2')
  • A specific description of what needs to change — not just 'fix this'
  • Reference images or examples where possible
  • Whether the change is mandatory or a preference

Escalation Path

Project Manager
Trigger: Designer or Writer flags an issue
First point of resolution for all team issues. Same-day escalation is required — do not sit on blockers. If a solution can be found at this level, it should never go further.

PM Lead
Trigger: PM cannot resolve the issue
PM Lead steps in when PM lacks authority, resources, or context. Resolves or escalates further. All escalations must be documented in ClickUp with date and context.

Founders
Trigger: PM Lead cannot resolve the issue
For structural issues, scope changes, or those requiring executive authority. Escalation should happen on the same day the issue is identified — never delayed to the following day.

Design Delivery
Agency internal team submits design-only feedback within 48 hours.

Your agency internal team has one round of revisions on the initial design. Design changes only — content was locked at Milestone 1. Submit consolidated feedback in one message within 48 hours. Drip feedback is not accepted.

End Client Review
Brief end client on the 2-round limit. Collect consolidated feedback per round.

Before presenting to your end client, brief them on the 2-round revision limit. Collect all feedback as a single consolidated list per round. Each round must be submitted within 48 hours — missed windows result in timeline recalculation.

Final Approval
Confirm final files are correct and approved. Project is closed.

Once you confirm final approval, we upload all files to the shared Google Drive folder and close the project. Please review files carefully before confirming — once the project is marked Done, any additional requests are treated as new work.
